What Pipeline Noise Hides
Teams often keep every CI event forever and still cannot answer whether Friday releases are riskier than Tuesday ones. Volume is not coverage.
Prefer a small catalog of delivery signals: change size proxies, flaky-check rates, time-to-recover after a failed deploy, and how long a change waited for a shared environment. Drop decorative stage timers that never inform a decision.
Document sampling next to the catalog. On-call and release managers should know which stories the data can still tell after retention cuts.
In our Hong Kong engagements, the teams that improve delivery are rarely the ones with the densest logs—they are the ones who can restate which signals they trust.
